Gmail can display replies as separate conversations even when they concern the same project. First distinguish a display setting from a genuine thread break. Google specifically documents new conversations when the subject changes or a conversation exceeds 100 messages.
Check conversation view and the actual subject
- Open Gmail’s settings and confirm that Conversation view is on if you want grouped replies.
- Compare the full subjects of the original and the apparent reply.
- Check whether the sender used Reply or composed a fresh message with a similar subject.
A shared topic is not itself a threading guarantee. A newly composed message can lack the reply-reference information of the original exchange, even when someone manually copies the subject line.
Look for an expected split
If a participant edits the subject while replying, Gmail can start a new conversation. That can be useful when a discussion changes direction. A very long conversation can also break off after the documented message-count limit; it does not mean earlier messages were deleted.
Search for the participants and a distinctive phrase across Gmail rather than checking only the first thread. Compare individual message dates. If the missing reply is actually in Spam or Trash, that is a separate delivery or filtering issue, not merely conversation grouping.
Keep future exchanges coherent
Use Reply on the intended message when continuing the same subject, and avoid editing that subject unless you want a new topic. For automated mail, the sender should check reference headers instead of trying to force grouping with a repeated display title alone.
Gmail does not provide a general manual command that merges arbitrary existing conversations into one thread. Use a shared custom label to collect related exchanges without pretending they are a single conversation. Before forwarding, replying to all, or deleting, inspect the actual recipients and messages in each thread; a split view is not a reason to resend confidential history to everyone.
